Black Friday Cart Checklist for Shopify Stores

A pre-BFCM cart checklist for Shopify: reset thresholds for sale prices, count gift stock, cap deals, test discount stacking, check speed and plan a rollback.

Before Black Friday, a Shopify cart needs seven things done: thresholds reset for sale-week order values, gift stock counted, limits put on every deal, discount stacking tested with real orders, speed checked, changes frozen, and a rollback plan written down. Most cart problems over the weekend come from settings that were right for a normal week and wrong for a sale. This checklist takes each job in turn, then covers what to watch while the sale is running.

Why do thresholds need resetting for sale week?

Because your prices change, and the threshold was set against the old ones. A free-shipping or reward threshold is tuned to sit a little above a typical order. Cut prices across the store and the typical order moves, while the threshold stays where it was.

Here is an example with made-up round figures. Say a normal order is around $60 and your free-shipping threshold is $75. During a 25 percent sale, the same basket comes to $45. The threshold is now $30 away, where it used to be $15. A nudge has become a wall.

The opposite also happens. Shoppers may buy more items during a sale, so order values can rise even at lower prices. You cannot know in advance which effect wins, so:

  • Look at order values from your last comparable sale, if you have one.
  • Recalculate the threshold from sale prices, using the method in our guide to calculating a free shipping threshold.
  • Check whether your cart counts the subtotal before or after discounts when measuring progress towards a reward. Know which, and set the number to match.
  • Write down the normal-week values so you can restore them afterwards.

How much gift stock do you need?

More than a normal week, and a decision about what happens when it runs out. A free gift with a threshold is a promise. If the gift sells through on Saturday morning, every later shopper who reaches the threshold has been promised something you cannot send.

Before the sale:

  1. Count the gift stock physically, not just in the admin.
  2. Estimate how many orders could qualify on your busiest day and compare.
  3. Choose the fallback now: a second gift, a discount of similar value, or the tier switched off.

Have you put limits on every deal?

Every offer that discounts a product should have a limit per order. Sale weekends attract resellers and bargain hunters, and an uncapped deal is an invitation.

Go through each live offer and confirm:

  • The maximum quantity per order.
  • Whether it can combine with the sale discount.
  • Whether it can combine with a discount code.
  • An end date, if it is a sale-only offer.

An offer that was harmless at full price can sell below cost once a sitewide discount lands on top of it.

How do you test discount stacking?

With real test carts, one for each combination a shopper could reach. Reading the settings is not enough, because the result depends on how your sale discount, cart rewards and codes interact.

Build each of these carts and take it to the payment step:

  1. Sale items only.
  2. Sale items plus a cart reward unlocked.
  3. Sale items plus a cart-only deal.
  4. Any of the above with a discount code entered.
  5. A cart just under and just over each threshold.

For each one, compare the cart total with the checkout total and check the margin on the final price. If they differ, our guide on why the cart total does not match checkout lists the causes.

This step is quicker with a tool that explains its own arithmetic. Marka Cart Drawer applies its discounts at checkout through a Shopify discount function and includes a Discount Explainer, which runs the same function on a test cart and tells you why it got its total.

Is the cart still fast with everything switched on?

Check it in its sale configuration, not its everyday one. A cart with a rewards bar, a deal, add-ons and a sale banner is doing more than usual.

  • Open the store on a mid-range phone on mobile data, add a product and time how long the cart takes to respond.
  • Remove any app or script you installed for a past campaign and no longer use.

Our article on whether a cart drawer app slows down a Shopify store explains what to measure. If the store is slow for reasons beyond the cart, our speed optimisation service deals with that.

When should you freeze changes, and what is the rollback plan?

Freeze the theme and cart settings several days before the sale starts, once testing is complete. Late changes are the usual source of weekend failures, because nobody has time to test them.

The rollback plan is a short written note that answers:

  • What is the fastest way to switch off a single offer?
  • What is the fastest way to return to the theme's own cart? With a drawer installed as an app embed, that is one switch in the theme editor.
  • Is there a duplicate of the tested theme, saved and labelled?
  • Who has permission to do each of these, and are they reachable all weekend?

What should you watch during the weekend?

A few numbers, at set times, with a named person responsible.

  • Cart total against checkout total on one test cart each morning.
  • Gift stock against the rate it is leaving.
  • Order values against your threshold. If nearly every order clears it without effort, it is too low; if almost none do, it is too high.
  • Support messages mentioning price, discount or gift. They are the earliest warning.

Change something mid-sale only if it is broken or losing money. Note anything merely imperfect for next year.

A short checklist

  1. Recalculate thresholds from sale prices and record the normal values.
  2. Count gift stock and choose a fallback reward.
  3. Set a per-order limit and stacking rule on every deal.
  4. Place test orders for each discount combination and compare totals.
  5. Test cart speed on a phone with all sale offers active.
  6. Freeze changes and save a labelled duplicate theme.
  7. Write the rollback note and assign weekend monitoring.

The reasoning behind each of these offers is in our guide to what a Shopify cart drawer should contain. If you would rather go into the sale with a cart that can explain its own totals, take a look at Marka Cart Drawer.
